You can write the best cold email in the world and it will not matter if nobody sees it. Whether your message lands in the inbox, the spam folder, or nowhere at all is decided almost entirely by your infrastructure. The good news is that it is not a mystery. Inbox providers judge you on a predictable set of signals, and this playbook walks through the ones that matter.

First, a distinction that trips people up. Delivery means the server accepted your email, so it did not bounce. Deliverability means it reached the inbox instead of spam. You can have 99 percent delivery and 20 percent deliverability at the same time, which is why "no bounces" reporting is dangerously misleading. The number that pays your bills is inbox placement.

Deliverability is a stack

Every layer has to hold, or the ones above it cannot save you.

1. Domain and inbox setup

Never send cold email from your primary company domain. One spam complaint should not be able to poison the domain your customers rely on. Buy separate sending domains, often close variants of your real one, and redirect them to your main site so they look legitimate. Each domain should host just two or three inboxes. More concentrates risk.

2. Authentication

SPF, DKIM, and DMARC are the DNS records that prove your mail is really from you. Since the Google and Yahoo bulk sender requirements took effect in February 2024, all three are required for anyone sending at volume. This is the entry ticket, not a nice to have. All three must be present and aligned before you send a single email.

3. Warm-up

A brand new inbox that suddenly fires off fifty emails looks exactly like a spammer. Warm-up ramps volume gradually and generates positive engagement so the inbox builds a reputation before it does real work. Budget two to four weeks. Skipping it is the most common reason new infrastructure burns out in week one.

4. Sending behavior

Even on warmed inboxes, spread sends thin. Keep per inbox volume low and provider specific (we recommend 2 to 3 a day on Azure, up to 15 a day on Google) across many inboxes, not a big blast from one. Add random delays, vary your messages, and personalize cleanly. The goal is to look like a person, because to the algorithms you are being scored as one.

5. List quality

Every send builds or erodes your reputation. The fastest way to wreck it is emailing bad addresses. High bounce rates flag you as a spammer who does not maintain a list. Verify before every campaign to keep bounces low and protect everything underneath.

The quiet killers

A few things damage you beyond the stack: open tracking on a shared domain (use a custom tracking domain or skip it), link heavy emails, image and HTML marketing formatting, and no clear unsubscribe path. That last one drives the spam complaints that hurt you most.

How do you know it is working?

Do not guess. Run seed tests across Google and Microsoft inboxes to check placement, watch your reply rate as the real world signal, and treat a rising bounce rate as an alarm. It usually means list quality has slipped or an inbox is overworked.
